Henna will "punk out" in excessive heat. Heat causes the dye to
release from the henna. Lots of heat will just "cook" a paste,
causing the dye to release very quickly, and then the paste goes
dead. This is why refrigerating paste makes it last for 2 weeks, and
room temp paste for only 2-3 days.

My guess is that you might have killed your paste. Black and hard is
not a good sign. It might still be usable as hair henna if you henna
your hair, just add some water to reliquify it.
