Pre-made hennaes often have something in them to artificially darken
the stain : such as various things in the range of paint thinner,
benzine, solvents of various sorts ... (and terpinol from the post
below). They often are not listed in the ingredients on the tube.
One of their purposes is to trash the dead cells on the top of your
skin a bit , so the henna dye will penetrate more easily and give you
a quicker, darker stain. The dryness and scaling on your skin was
probably the result of one of these solvents making your dead skin
deader, to give you a darker stain.

If you knew what was in the paste, you'd be able to find out whether
the ingredient was a trandermal substance, whether it is benign or
not, and whether it is now crusing around your bloodstream .... but
until every ingredient is reliably listed in every henna paste, we
just get to wonder. Or, we get to mix our own paste.

I often get coffee-dark henna patterns on my hands, and it never
leaves the skin rough or scaly. I rely on fresh henna powder, lemon
juice, sweat and extra heat to do the job. Other than pre-made paste,
you did the same technique as I ... so I'd conclude that the problem
is the pre-made paste.
