Uh ... yes, I think that's exactly where you blew it.
My instructions say mix the henna/lemon juice first, let that sit 12
hours or so, then terp it , then wait again before you apply.

First you get dye release in an acidic medium so your hennotannic acid
molecules are available, then you terp them, then wait for that
chemical reaction, then apply.
